Most product teams have a research process and an execution process. They're separated by a gap — a painful, manual, context-destroying handoff that happens somewhere between "we learned X" and "engineering starts building Y."
This is a walkthrough of what that pipeline looks like when it actually works.
The gap that kills PM productivity
Here's the typical flow at most product teams:
- PM runs 8 customer interviews over two weeks
- PM writes synthesis doc in Notion (3–5 hours)
- PM drafts PRD (4–6 hours)
- PM creates Jira tickets from PRD (2–3 hours)
- Engineering refines tickets in planning (1–2 hours)
Total: 10–16 hours of PM time between "we talked to customers" and "eng starts building." And that's when it goes well. When sprint planning hits, half the context lives in the PM's head, not in the tickets.
The dream pipeline compresses this without losing the rigor.
Stage 1: Raw transcript → structured insights
Input: Interview recording (audio or video) Output: Timestamped transcript + extracted themes
What happens:
- Transcription (AssemblyAI, Whisper, or Zoom built-in) produces a clean transcript
- An AI layer extracts: key themes, customer quotes, pain points, jobs-to-be-done, feature requests
- Each insight is tagged with: participant, sentiment, timestamp, theme category
Time: ~3–5 minutes per interview, automated
What you review: The theme extraction. AI is good at this but not perfect — you're looking for misclassifications and missing themes. Budget 10 minutes per interview for review.
Stage 2: Structured insights → opportunity clusters
Input: Tagged insights from 8+ interviews Output: Ranked opportunity areas with supporting evidence
What happens:
- Insights are grouped by theme across interviews
- Frequency is computed: how many customers mentioned this, how often
- Opportunities are scored against strategic priorities
- Each opportunity is linked to its supporting evidence (specific quotes + transcripts)
Time: Automated. Review takes 20–30 minutes.
What you review: The ranking and the evidence. Does opportunity #1 actually deserve to be #1? Can you challenge it? If you can't find a counter-argument, it probably belongs there.
Stage 3: Opportunity clusters → PRD
Input: Ranked opportunities + evidence Output: Draft PRD with citations
What happens:
- Top opportunity is expanded into a full PRD structure: problem, evidence, solution space, out-of-scope, success metrics
- Every claim is linked to source evidence
- Scope is kept tight by default — expansion requires additional evidence
Time: AI draft takes ~2 minutes. Your editing pass takes 45–90 minutes. That's the right ratio.
What you edit: Voice, strategy, scope. The AI draft is a starting point, not a final document. You're adding product judgment: why this solution and not that one, what the strategic context is, what risks you see.
Stage 4: PRD → Jira tickets
Input: Finalized PRD Output: Scoped, linked Jira tickets
What happens:
- PRD sections are parsed into epics and stories
- Each ticket includes: description, acceptance criteria, links to evidence
- Tickets are sized at the appropriate level (epic → story → sub-task based on scope)
- PRD link is attached to each ticket for context
Time: Automated generation takes ~1 minute. Review and adjustment: 30 minutes.
What you adjust: Sizing, assignment, sprint allocation. The AI gets story structure right most of the time. The planning decisions — what goes in this sprint vs. next — are yours.
What the pipeline changes
Before: 10–16 hours of PM time between research and executable tickets After: 2–3 hours of PM time, mostly reviewing and editing
More importantly: the context chain stays intact. An engineer in sprint planning can click from their Jira ticket → PRD section → customer quote → original transcript. The "why are we building this?" question has an answer that doesn't require the PM to be in the room.
That's the point. Not to remove PM judgment — to make it durable.
The non-automated parts (intentionally)
Some things in this pipeline should stay human:
- Which opportunity to pursue. Scoring helps, but strategic priority requires a person.
- PRD editing pass. The voice, the strategy, the risk assessment. These are judgment calls.
- Sprint allocation. The AI doesn't know your team's velocity, your tech debt situation, or your launch date.
The pipeline automates the synthesis tax — the hours of reading, tagging, formatting, and restructuring that precede the decisions. The decisions themselves are still yours.
